Create or change one subagent's lane of an open run: type, phase, status (running, done, failed, blocked), a short checkpoint (what is done, decisions, dead ends, next) and its result. Only the given fields change; with none it is a heartbeat. A running lane not seen for 15 minutes reads as stale.
